IAM2863 – The Root Problem Is Usually Below the Clutter

Special Episode by Gresham Harkless Jr.

The Symptom Trap

When organizational operations begin to feel messy, the immediate temptation for most builders is to grab a new digital tool, download another template, or implement a surface-level system. However, operational clutter is usually just a visible symptom showing you that something much deeper is structurally misaligned. In this episode, featuring insights from Alexandra on episode 66 of the I AM CEO podcast, we explore why adding more technology onto a chaotic foundation never works, and how true executive efficiency requires looking past the immediate mess to locate the underlying friction.

Operations Beyond the Checklist

Many leaders witness late tasks, unclear team handoffs, repetitive mistakes, and tedious manual workflows, and immediately assume they have a software problem. In reality, the true bottleneck often stems from undefined ownership, fractured communication, individuals placed in the wrong roles, or legacy workflows built three years ago that no longer serve the current scope of the business.

True execution within the Operations Pillar isn't about simply tidying things up or organizing a messy inbox; it is about evaluating the specific workplace history, the internal culture, and the human ecosystem to diagnose root friction. Pulling from iconic frameworks like The E-Myth, we break down why founders feel so deeply strained when trying to play the roles of the entrepreneur, the technician, and the manager all at the exact same time.

The Danger of Fast Confusion

The core takeaway for any CEO is a critical operational warning: if you automate a bad, broken process, you will only succeed in making the structural confusion move faster. Before you buy another software license or shift your workflow to a new platform, you must have the executive discipline to pause and clarify the precise problem you are trying to solve.

Instead of building on a shaky foundation, the smartest strategic move is often to slow down, ask better questions, and identify the true root of the weight. Ask yourself this defining question: “Where are you treating operational clutter like the problem, when it is actually just a symptom?”. Shifting your mindset toward diagnostic listening is the definitive lever required to make daily operations deliberate, efficient, and genuinely effective.

When operations feel messy, the temptation is to grab another tool, another template, or another system. But sometimes the clutter is only showing you that something deeper is misaligned. What really stood out for me in episode number 66 of the I Am CEO Podcast with Alexandra, Alexandra helped mission driven nonprofit small businesses overcome the struggles and clutter and the tedious of day to day operations. What I really truly appreciated about this conversation is that she doesn't come in assuming every organization needs the same system. She doesn't say I've done this for this client so you need to do that, or the last 10 clients I spoke with have this issue. So this is your issue. If you're building something meaningful, you're in the right place. This is the I Am CEO Podcast. I'm gresh and for over a decade I've had the honor and the privilege of Learning directly from CEOs, entrepreneurs and business owners just like you on how to build after recording more than 1600 episodes, one thing has become clear. Success isn't about following someone else's blueprint. And as I like to say on the show, if you run your own race, you can't lose. Even when you feel the journey should be a straight and linear path. What I've come to find out is success is a lot more like a plate of spaghetti. So in this special segment and episode, I'm starting to curate and share some CEO hacks and CEO nuggets that I've been dying to share. Drawn from thousands of episodes with phenomenal guests that have provided awesome value on the show, but also my 10 years of business experience as well too. These lessons are designed to strengthen the foundational principles that every business is built on and guided by a simple equation that we always go back to with our content. Visibility plus resources times connections equals success. This is practical wisdom you can apply almost immediately, so be sure to check out the show notes for more resources and next steps on how to level up. When operations feel messy, the temptation is to grab another tool, another template or another system. But sometimes the clutter is only showing you that something deeper is misaligned. What really stood out for me in episode number 66 of the I Am CEO Podcast with Alexandra, Alexandra helped mission driven nonprofits, small businesses overcome the struggles and clutter and the tedious of day to day operations. What I really truly appreciate about this conversation is that she doesn't come in assuming every organization needs the same system. She doesn't say I've done this for this client, so you need to do that or the ten last thing. Clients I spoke with had this issue. So this is your issue. I hear that a lot. And don't get me wrong, there is a place for expertise and knowledge, but listening is such a huge thing and something that I truly appreciate. She doesn't listen. She asks the right question. She looks at the specific workplace, the history, the people, the culture, and the actual ecosystem that you're hoping to create. That matters because builders often try to fix symptoms, not get to the root of the problem. How does this happen? We see a messy inbox, we see the late task, the unclear handoff, the repeated mistake tedious manual process, and we immediately want a tool. And sometimes that tool is not the actual issue. Sometimes the real problem is ownership. Sometimes it's unclear communication, and sometimes it's the wrong role. Sometimes it's a process that made three years ago, doesn't and no longer works and serves the business. This comes up directly in the operations pillar at CBNation, largely because operations are not just about tidying things up, they are about identifying the root friction so work can happen in a more deliberate, efficient and effective way. Alex talked around the CEO hack, which was the emit, and three roles inside of business the entrepreneur, the technician, the manager. This framework is huge for builders because many founders are trying to play all three roles without realizing how and why they go strange. Here's the nugget that I think that you should definitely run before you add another tool. Ask what problem you're actually trying to solve. Because here's the thing, if you automate a bad process, you may just make the confusion move faster. You're building on a shaky foundation, so that's not going to allow you to be able to get to where you want to be. Here's a question worth thinking about a little bit more. Where are you treating operational clutter like the problem when it may actually be the symptom? Sometimes, maybe even often, the smartest move is to slow down, ask better questions, and find the true root. If things within your business feels tedious or heavier than it should be, this conversation with Alexandra is a great one worth listening to.
