In this episode, Gresham Harkless welcomes back Andie Hancock, business design strategist and creator of the System Sanctuary. After scaling her own professional organizing business to the point of burnout, Andie realized that even the most efficient systems fail if they aren't aligned with how the business owner actually thinks and expends energy. Today, she leverages clarity-driven AI to help entrepreneurs build “life-first” businesses that protect long-term sustainability.

Andie shares that her approach is rooted in the “Clarity First” method, where she helps clients create a personal clarity operating system and a personal constitution. This founding document acts as a decision filter, ensuring every move—from marketing to delegation—is grounded in the individual's specific capacity rather than generic “best practices”.

Andie credits her “secret sauce” to the integration of technology and human-centric design, using AI as a mirror to reflect and catch blind spots in her clients' patterns. Her key “CEO nugget” is that growth doesn’t fix bad design; if a business is chaotic at a small scale, making it larger will only multiply that chaos. She defines a CEO as someone who creates something bigger than themselves and views entrepreneurship as a rewarding expression of who they truly are.

I' excited to have you back on. And of course before we jump in and have another phenomenal conversation, I want to read a little bit more about Andy so you can hear about some of those awesome things. Andy Hancock began her entrepreneurial journey in numbers, structure and systems with a background in accounting and financial management. Her later work as a professional organizer revealed a powerful insight. Even the best systems fail when they ignore how humans actually think, decide and expend energy. Today she helps entrepreneurs design life first businesses using clarity driven AI that captures these patterns and translates them into a aligned business models and intelligent systems. Her work focuses on eliminating guesswork while preventing burnout and protecting long term sustainability. Andy is the creator of the System Sanctuary where strategy and self awareness come together to build businesses that support real life. And I love having Andy back on the show. She was on episode number 741 of our I Am CEO podcast and she's doing some phenomenal things. I went to one of the conferences where she spoke and she provided such value in the sense of so many times we think of technology as being over here, inhuman part being over there, but to be able to integrate that or have that be something that's fully aligned is something that's very, very powerful. Absolutely. Let's do it.

Let's get it started then. So to kind of kick everything off, I know I touched on a little bit. I want to rewind the clock a little bit. Hear a little bit more on how you got started, what I call your CEO story.

Okay, well, as you know, I've been on the podcast before, so I'm not new to entrepreneurship. And I started my first business because, you know, I wanted this autonomous life. You know, I wanted ownership. I wanted to the ability to use my full potential and not get stuck in just this one role or some being overlooked for promotions. And so I also wanted to help people. So I built a professional organizing business and that turned into a team. You know, as I scaled, the business started to feel more complicated, not less complicated. And there went my autonomy, so, so to speak. And because of my background in accounting and my left for systems, you know, I just kept trying to fix it with processes, more processes, more systems. But the truth was, I wasn't really building the wrong systems. Even though I, you know, eventually did burn out, I was. I was building the wrong business and how I actually operate. And that was what led to burnout. And so when I shut my business down, I shut it down hard. But I stayed into entrepreneurship. I was just kind of creating these side hustles and things that made me feel lighter. But during that time, I started to support a friend of mine in her business. And at first, this kind of started just like virtual assisting. But because of my background and because I spent over a decade as an entrepreneur, it turned into her say, you know what, you're more than a va. You're like my coo. And she even talked about making me a fractional coo. But at the same time, that's where technology came in. I was doing a deep dive into AI, but I was using it in a kind of a different way. It was more to kind of create, not just, you know, how to create a social media post. It was reflecting, like, what I thought about, how I thought, what drained me, what worked for me. And so I started seeing that AI was reflecting and mirroring my patterns. And so I started catching things that I couldn't see clearly on my own. Because as humans, we sometimes have blind spots about, like, our patterns. And so the fact that while I could step into something like an operational role or a COO role, it told me that, you know what, Andy? This was actually going to burn you out again. And so that's kind of when everything clicked. And I realized that most entrepreneurs are also struggling with, not with, like, lack of strategy, but they're just operating in ways that don't work for them. And so I came up with a clarity first method and now I am specifically a business design strategist.

I would, I would love to hear a little bit more on like what you've built there, like how you're working with serving clients and ultimately what that looks like in terms of making that impact.

Andie Hancock 05:12
I'm also an AI consultant. And so I was in the process of learning about AI in a, in a deeper way while I was going through this journey of exactly what I wanted to do. And so the fractional COO instance was just one of many, I mean, and on, I probably should say weekly or daily basis where we're always, as entrepreneurs, I'm just going to say accosted by buy this book, be in this program, you just need $97 and you'll make seven figures tomorrow. And so because I've already primed my AI and it understands not only me, but also what my business goals are, I have different projects in them and I, and I use both chat and Claude for different feedback because it knows me and it knows my business. I can take anything from the Internet pretty much and say in the context of X, here is why. And then, you know, give me, should I pursue this? And if I shouldn't, why? So I think everyone should have, you know, a business coach or a consultant and think people that know more than you. But AI is a little different in that it knows just about a little bit. It knows a lot about everything, pretty much anything on the Internet. And so when you put that in the context of you, sometimes business coaches may only have a 90 day, you know, timeframe with that person. There's no way that they, they're going to know everything about you, even if they give you some type of an assessment. And at the same time they're not going to know everything about everything you bring to them about softwares or other decisions that you need to make. So it really does give you wider depth in your decision making. And that clarity alone helps business owners not to override their capacity. Because a lot of times what keeps us up at night ruminating over, should I do this, should I do that? And it's been many a times where again, I will say either no, this doesn't fit you or not right now. So then that clears up my capacity to then focus on really what matters and I can start moving the needle more in my business because I'm more focused on what is clear and evident that can, you know, move the needle, give me the revenue or the clarity that I need to move forward in my business. So because that clarity is so Important. That is where I usually start with my clients. We do a Clarity first foundation. I help them to create personal clarity operating system document that includes things like their personal constitution. And when you think about, you know, a constitution of a country, it's the founding document that, you know, helps you make decisions about laws, about policy, about all these things. And so that is what it is for that individual.

So I almost wonder if your ability to be able to not just say, hey, the human part goes over here and then the technology goes over here and be able to kind of see the holistic aspect of who we are as people, but also how the business can support that. Do you feel like that's part of your secret sauce for yourself or business or a combination of both of the things that you feel kind of sets you apart and makes you unique?

Andie Hancock 08:39
Yeah, I definitely think that's my secret sauce. I think most people try to fix their businesses on a surface level. You know, they get sucked into the Instagram ads about, you know, better marketing or try this new framework to, um, you know, you, you get better habits and things like that. But I really don't start there. I start with the person that's running the business because as I mentioned before, like two businesses can, can look identical on paper, but they can operate completely different for whoever is really running them. I use this example all the time, like a 36 year old single person versus a 46 year old single, marry one person with kids, have different time constraints, have different value. Well, not necessarily values, but it could be values, but things that are important to them and how they use their energy and how they use their time and what drains them. So the same business, but two different business owners totally and drastically changes how that business should be run. And so most marketing ignores the person. We assume that everyone should build the same kind of business at the same scale, the same way. And I don't believe that, you know, not everybody, you know, the marketing messages make seven figures and not everybody wants to make seven figures. Not everybody needs to. My work is really about designing a business that fits the person. How they think, how they make decisions, what they want their life to look like. And then I also use AI differently. I think AI also helps us to have a decision filter. And again, as I mentioned before, that is what keeps entrepreneurs up at night. Sometimes it's just ruminating over decisions. And so when we really train the AI on the entrepreneur's personal Clarity operating system, every decision, you know, what to build, what to delegate, what to ignore, that can really be filtered through that decision filter. And it reflects them, not just some generic best practice. And that really allows the business to grow without being overwhelming.

Awesome, awesome, awesome. So I wanted to switch gears a little bit, and I wanted to ask you for what I call a CEO hack. So this could be like an Apple book or even a habit that you have. What's something you lean on that makes you more effective and efficient?

Andie Hancock 11:04
There's a lot of things I think I lean on when it comes to life. My number one resource in life is the bible. I think it grounds me and how I operate, who I want to be, and keeps me prioritizing just beyond business. Like, really what the crux matters more to me than, you know, money or. Or fame or wealth or whatever the case may be. But it really keeps me when. When I'm clear on what's important to me, I'm less reactive. And so I'm not just chasing every opportunity or every message. And then that clarity just helps me be grounded, keeps me out of anxiety when I'm running my business. But from the business standpoint, I think one thing that always keeps. I always keep running in my brain is a book called the E Myth Revisited by Michael Gerber that is like Chef's Kiss about how to operate a business, how to structure a business so that it's not draining on the. On the operator. And I really value the work from Mike Michalowicz. I think he's also a fan of Michael Gerber. He brings focus back to something that's often overlooked, that the business should fund your life and not the other way around. So I think, you know, so Whether you're making 10k a month or 10 million a year, the question should always be, is the business actually supporting the life you want to live? And so those are the business things. And then from a practical standpoint, because I come from the professional organizing, productivity work, getting things done by David Allen really kind of gives me the strong foundation of how I manage or execute things.

Awesome, awesome, awesome. So what would you consider to be a little bit more of what I like to call a CEO nugget? So this could be a word of wisdom or piece of advice. I like to say it might be something you would tell your younger business self or. Or if you have to do a time machine or potentially you would tell

your favorite client, growth doesn't fix bad design. Sometimes we think if I just get more clients or if I just make more money or if I just, you know, have more time, whatever growth you're going for, if it's not designed well. Those things are. You know, you're just gonna grow and bring more chaos into a bad design. If it's. If it's chaotic in the beginning, it'll be chaotic in the end.

So now I want to ask you one of my absolute favorite questions, which is the definition of what it means to be a CEO. Our goal is to have different quote unquote CEOs on the show. So, Andy, what does being a CEO mean to you?

Andie Hancock 13:37
I believe, and it's probably going to be similar to what I said before. It's about creating something bigger than you. It's about. It's one of the hardest things you might ever do, but it's also one of the most rewarding things you've ever done. Once you've experienced it, it's really hard to walk away from, even if it's not what you initially hoped for it to be. But I think that it is another expression of who you are. And I believe that entrepreneurship, it really does change not your only your life, but the lives of so many other people.

I think sometimes we go through entrepreneurship thinking that, you know, I just need to be more tenacious, more grit, and those things do matter. But I don't think it's really, really what makes a great entrepreneur. I think sometimes what makes us great is our ability to pause. And as you mentioned earlier, it really does shape who you are. So sometimes we need to listen, recognize that when something isn't working, it's not because you're failing per se, but it might be something that's misaligned. And so we have to be honest about our limitations. Know it's not a weakness, but use it as information. And so that's what I help my clients do. I think so many times there's this vision of entreprene, of go, go, go, hustle, hustle, hustle, do all the things, check off all the boxes. But there's real power that comes from pausing. You know, I think parents even say you have two ears, one mouth for a reason. A lot of times we have to listen more than we speak and do those things on a regular basis. And I think the better that we get at that, the more that not only can we understand what might be needed in the market, what customers, their clients are saying, but frankly, what we're saying as well too. And I think when we can start to do that, it really starts to make things really phenomenal. So I love that you're doing that, love that you reminded us of that.
